Custom CRM vs Zoho/Salesforce: An Honest Decision Framework

Per-user SaaS fees vs a one-time custom build: the actual break-even maths, the 80% rule, and the cases where we tell clients not to hire us.

We build custom CRMs for a living, so believe us when we say that most businesses asking for a custom CRM shouldn’t build one. Here’s the framework we use on our own sales calls, including the part where we talk ourselves out of the job.

The 80% rule

Map your sales process on paper first: where leads come from, what stages they pass through, who follows up, what reports you need. Then look at Zoho, Salesforce or any standard CRM and ask whether it covers 80% of that out of the box.

If yes, use it. Pay the subscription, get it configured properly, and move on. Proper configuration is where most SaaS CRM projects actually fail, not the software itself. We do this configuration work too, and it costs a fraction of a custom build.

The break-even maths

A focused custom web CRM costs roughly ₹3-8 lakh to build. SaaS costs per user, per month, forever. So the comparison is simple arithmetic:

At 5 users, SaaS wins comfortably. A custom build never pays back. Around 15-20 users the lines cross. At 40+, you’re renting software for more than it would cost to own, every year.

The maths shifts further toward custom when you add the modules SaaS charges extra for: automation tiers, API access, advanced reports. It shifts back toward SaaS when you account for maintenance, because a custom system needs a retainer or an occasional developer, realistically ₹5,000-15,000/month.

The non-monetary reasons that actually justify custom

In our experience these matter more than the subscription arithmetic:

  • Your process is your advantage. If the way you handle leads is why you beat competitors, forcing it into a generic pipeline flattens the advantage.
  • Deep WhatsApp and operations integration. Standard CRMs treat WhatsApp as an add-on. Indian sales runs on WhatsApp. A CRM built around WhatsApp-first workflows usually means custom: every conversation logged, follow-ups triggered, campaigns tracked.
  • Adoption. The dirty secret of CRM projects is that teams don’t use them. A tool with exactly your fields and none of the 200 features you’ll never touch gets used. An empty CRM is wasted money at any price.

The honest checklist

Go SaaS if: under ~15 users, standard pipeline, no deep integrations, and you need it running this month.

Go custom if: 20+ users paying per-seat forever, a process that standard tools fight, WhatsApp/ERP/field-ops integration at the core, and you can invest 8-12 weeks in the build.
